China has emerged as the early leader in RFNBO ammonia with 700 ktpa of certified capacity across three operational projects. Envision Chifeng achieves breakthrough costs of $623/t NH₃, 20 to 30% below Middle East and India competitors, reshaping the global cost curve. This advantage comes from full value chain control, optimal power-to-ammonia design, and dedicated midstream logistics eliminating inefficiencies. However, the model is not replicable as Chinese peers face 2 to 4 year delays due to fragmented supply chains, giving Envision a durable first-mover advantage. Despite cost leadership, Envision has not secured European offtake while higher-cost producers already captured EU demand, likely reflecting strategic positioning ahead of RED III rather than competitive weakness.
